原理原則にしたがう
稲盛和夫氏(京セラとKDDIの創業者、JALの名誉会長)は、「人間として正しいものは何か」という、ものの本質に基づいて判断すれば、組織にしても、財務にしても、利益の配分にしても、判断を誤ることはないと述べています。(出典:京セラフィロソフィ)
アメリカで私は組織のトップとして従業員を率いていく際、公平さについて強く意識してきました。
差別が違法とされているので、従業員から訴えられないようにです。
仕事に関わるあらゆることで、適法かどうかに続いて、フェアかどうかが非常に大切です。
私が経営を通じて学んだことは、仕事上想定され得ることを、最初にすべて明文化しておくことです。
具体的には、あるポジションの人間を採用する際に、そのポジションに求められる役割だけでなく、企業理念、企業原則、昇給の条件や指導、注意、警告、解雇の流れまでを予め説明しておくことです。
すべてに納得してもらえれば、3ヶ月の試用期間に入ります。
正式雇用の前には、上記の詳細を記載したペーパーにサインをもらいます。
何度指導しても改善が見られない場合は、所定の流れに沿って解雇が可能ですが、諸々のリスクを考慮すると、極力解雇は避けたいところです。
私の場合、業務に関すること以上に、企業原則でもある、時間厳守や欠勤の際の報告のルールを守れない者に、我慢強く改善を促してきました。
アメリカの職場では日本の職場と比べて、怒鳴ったり、謝ったりする習慣がほとんどないので、注意が必要です。色々な人種がいて、価値観、ものの考え方がまったく異なるので、仕事上では十分なコミュニケーションが、非常に重要になります。
言った言わないを避けるため、また、誤解を避けるために明文化しておき、サインをもらう必要があるのはそのせいです。
自己主張が強く、言い訳の多い、非日本人を束ねるには、明確なルールと十分な事前説明が必要です。
そのルールづくりの際に、私が重視してきたものが、この原理原則に従うという稲盛氏の教えでした。
原理原則に従うというルールはいつの時代でもWeb3の世界でも通用する考え方だと思います。

When I led employees as a top executive in the United States, I was always conscious of fairness. Discrimination is illegal, so I made sure to avoid being sued by employees. In everything related to work, it is essential to follow not only the legality but also fairness. What I learned through management is to document everything that can be assumed in work from the beginning. Specifically, when hiring a person for a certain position, it is necessary to explain not only the role required for the position but also the corporate philosophy, principles, conditions for promotion, guidance, attention, warnings, and the flow of dismissal in advance. If everyone agrees, they will enter a three-month trial period. Before the formal employment, they will receive a signature on a paper detailing the above.
If there is no improvement despite repeated guidance, dismissal is possible following the prescribed procedures, but it is desirable to avoid dismissal as much as possible, considering various risks. In my case, I have patiently encouraged those who cannot comply with the rules of time management or reporting rules when absent, which are also corporate principles, more than work-related matters. In American workplaces, there are few customs of yelling or apologizing compared to Japanese ones, so caution is necessary. There are various races, and values and ways of thinking are completely different, so sufficient communication is essential in work. It is because we need to document and get a signature to avoid misunderstandings and to avoid saying or not saying. To manage non-Japanese people who have strong self-assertion and many excuses, clear rules and sufficient prior explanation are necessary.
